# Team of One: which seat to hand to AI first

From tuitiv's free resources: tuitiv.ai/free/team

## The seats

The five I found myself sitting in, and the founder seat that stays mine. Your list will be different, and prompt 01 finds yours.

1. **Chief of staff: Your day on one page before the kettle's boiled.** Meetings, priorities, what's due. The Morning Brief (tuitiv.ai/free/brief) sets it up.
2. **Pa: Every reply drafted, none of them sent.** You read, edit, press send. Morning Drafts (tuitiv.ai/free/drafts) sets it up.
3. **Finance: The spreadsheet you've been avoiding, read.** And the handful of numbers that matter pulled out. Spreadsheet to dashboard (tuitiv.ai/free/dashboard) does it.
4. **Marketing: One idea from a client call, turned into a week of posts.** In your voice, with names taken out first.
5. **Ops: Call notes into a proposal before the client goes cold.** The kind of weekly job Teach It Once (tuitiv.ai/free/once) is for.
6. **Founder: Stays yours.** The decisions, the relationships, the judgement. That was always the job.

## Which seat goes first

Not the biggest one. The one that scores well on all three of these.

- **It takes real hours every week.** Otherwise handing it over won't change your week.
- **It doesn't need you in the room.** No relationship, no judgement call about a person.
- **You can check it in under ten minutes a week.** A draft you read, a summary you glance at. If checking takes as long as doing, it's not first.

## Your first hire in six steps

1. **Get a normal week down.** Your calendar for last week (or a screenshot of it) and a five-minute brain dump of everything that isn't in it.
2. **Run prompt 01.** It lists every seat you sat in, the rough hours, and which ones really need you.
3. **Agree the first seat.** Prompt 01 recommends one. If you disagree, tell it why and it will pick again.
4. **Run prompt 02** for that seat. Read the brief as if you were handing it to a new starter.
5. **Let it do the job for two weeks.** Check everything it produces before it goes anywhere. Nothing gets sent without you.
6. **Review with prompt 03**, then pick the next seat. One at a time.

## The prompts

01 maps the seats. 02 writes the brief. 03 is the two-week review. 04 protects the founder seat.

### 01. Map my seats

Paste your week underneath.

```
I run my business mostly on my own. Here's a normal week: my calendar [paste, or read it if connected] and a brain dump of everything else I did [paste].
Sort everything into the seats I'm sitting in: for example founder, sales, marketing, finance, operations, admin. Use the seats that fit my week, not a standard list. Put each thing in one seat only, by its main purpose. Leave out personal and family things (the school run, the gym) and say you have.
For each seat, show:
→ what I did in it this week
→ rough hours: use my calendar times where I gave them; where I didn't, estimate and mark it "est." If a calendar block like "admin" probably overlaps with something in my brain dump, count it once and say so
→ whether it needs me: yes (relationships, decisions about people, judgement only I can make), partly (I'd want to review or decide, but not do it), or no
Then recommend the one seat to hand to AI first, from the seats marked no or partly. It should take real hours and be quick for me to check (under ten minutes a week). Name the actual tasks in it that would go to AI, and say why this seat and not the others.
If you can't tell what something was, leave it out, finish everything else, and ask me about it at the end. Don't suggest hiring anyone or buying any tool: only AI I already use. Keep the whole answer under 400 words.
```

### 02. Write the first seat's brief

In the same chat, once you've agreed the seat.

```
Write the brief for the [seat] seat, as if I were handing it to a capable new starter who doesn't know my business.
Include:
→ what the seat is for, in one line
→ the jobs it does, and how often
→ what it starts from each time (my calendar, my inbox, a spreadsheet, call notes)
→ what it hands back, and in what shape
→ the rules: tone, what it must never do, what it must always check with me first
→ how I'll check its work in five minutes
Ask me anything you need to know before you write it, one question at a time. Everything it produces is a draft for me to check. Nothing gets sent, paid or published without me.
```

### 03. Review the seat

After two weeks of the seat doing its job.

```
Here's the brief for my [seat] seat: [paste]. Here's what it produced over the last two weeks, and what I changed before using it: [paste or describe].
Tell me: what's working, what I keep correcting, and what's missing from the brief. Update the brief so the corrections go in and stay in. Show me only the lines you changed.
Then tell me honestly: is this seat ready to keep, or does it need another two weeks before I hand over the next one?
```

### 04. What only I should be doing

Run this once your first two seats are handed over.

```
Here's my seat map: [paste]. The [seats] seats are now handled.
With the time I've got back, what should I be doing in the founder seat that I haven't had time for? Ask me three questions about where I want the business to be in a year before you answer.
Give me no more than three things, and for each one the first step I could take this week. Don't give me more work to fill the time. Give me the work only I can do.
```

## When it's not quite right

**It says every seat needs me**
Ask: "For each seat marked yes, which part needs me and which part is just habit?" Most seats split into a small bit that's yours and a big bit that isn't.

**It recommended the seat I care most about**
The first seat should be low risk. Tell it which seats you're not ready to hand over yet, and it will pick again.

**The brief is too general**
Paste a real example of the job done well, and ask it to rewrite the brief so the next one comes out like that.

**It suggested hiring or buying something**
Tell it: "Only AI and what I already have." The prompt says so, but it sometimes needs reminding.
