Here is everything I did last week: my calendar [paste, or read it if connected] and a brain dump of everything else [paste]. Sort every task into four buckets: → Keep: only I can do it, and it matters. → Delegate: a person should do it. Say what kind of person. → Delete: nobody should do it. Be honest. → Hand to Claude: repeatable, rules-based, or a first draft. For each task, estimate the hours per week. For the Hand to Claude bucket, tell me what would make it happen: a context document, a skill, or a scheduled task. Then rebuild my week: protected blocks for the Keep work, one admin block, and the earliest finishing time you can justify. Show me the total hours in each bucket and the hours I'd get back.
For the one task you picked from the Delegate bucket.
Write a delegation brief for [task] so someone else can do it without asking me questions. Include: what good looks like, the steps as I do them now, where the files and logins live (placeholders only, no real passwords), the decisions they can make on their own and the ones to bring to me, and how I'll check it's done. Ask me anything you need to know first.
For the one task you picked from the Hand to Claude bucket.
I want to hand [task] to you every week. Ask me up to five questions about how I do it now and what good looks like. Then do it once on this week's example: [paste]. When I'm happy with the result, turn it into a skill so I can run it with a forward slash next time.
For the thing in the Delete bucket that involves other people.
I've decided to stop doing [task], which [who] currently gets from me. Draft a short, warm message telling them, what they can do instead (if anything), and when it stops. No over-apologising, no long explanation. Under 100 words, in my voice.
